Stop Worshipping Your Regression Suite—Start Rebuilding It

Your test suite is green. That doesn’t mean your product works.

Regression isn’t a checkbox. It’s supposed to be your last line of defense before prod eats your roadmap. But what most teams call “regression” is just ritual testing—old assumptions, passed forward like tribal knowledge, never questioned, rarely cleaned.

Green Doesn’t Mean Safe Passing 400 test cases means nothing if those cases check for the wrong things. A test confirming a button exists isn’t the same as one confirming that button logs in a user, handles invalid credentials, and preserves the session.

Functional assertions matter:

  • Does the action complete?
  • Are the outcomes accurate?
  • What breaks when inputs are corrupted?

The Checkout Lie Imagine 12 tests covering checkout. All pass. But all are happy path. No expired card coverage. No test for server timeouts. No state handling when the cart is modified mid-checkout. Prod deploy goes live, support gets flooded, and your green suite helped no one.

  • Mocked data that hasn’t changed since staging was spun up

What Real Coverage Looks Like You don’t need every test. You need the right ones:

  • Business-critical flows (e.g., login, payment, data sync)
  • Recently changed or frequently touched modules
  • Known historical breakpoints (logged bugs, past rollbacks)

How I Run Regression Real regression is focused, exploratory, and scoped. I don’t test everything. I go module by module. One deep dive per round.

If I’m testing login, I hammer it until every input case, API call, redirect, session token, and timeout has been observed. Then I branch out—dashboard, profile, token expiration. Regression isn’t broad. It’s surgical.

If it’s a release regression, I follow the changeset. What was touched? What depends on it? Where else does that logic echo across the system?

How to Rewrite a Dead Test

“Check login button appears after input.” ← This is a UI sanity check.

“Verify that valid credentials result in authenticated session, dashboard redirect, and usable token. Failures include timeout, invalid creds, and locked accounts.” ← This is regression.

Terminology Drift You Should Kill

  • Regression: Tests previously working functionality still works.
  • Retest: Rechecking a fixed bug.
  • Rerun: Re-executing the same suite, not validating new behavior.

Misusing these terms leads to wasted hours and false confidence.

Rebuilding a Real Regression Suite

  1. Audit Weekly: Review, remove, and refactor. Drop what’s obsolete. Add what’s missing. This isn’t bureaucracy—it’s refinement. Think like a sprint planner: prioritize flows that affect real users, not just what’s easy to automate.
  2. Let Test Owners Lead: I don’t own every test. My QAs do. They update, extend, and rewrite their suites based on what they learn in the system. My only rule: I should be able to read their test suite and understand the system flow—even without direct project knowledge.If I can’t follow it, it’s not regression. It’s personal shorthand.
  3. Version Regression Suites: Tie test sets to product versions, features, or incidents. Every prod bug should map back to a test that now prevents it.
  4. Assert with Purpose: Don’t test that the UI loads. Test that the action completes correctly and failure modes are handled.
  5. Sync with UX Flows: Focus on user journeys. Login isn’t just entering data—it’s what happens next.
  6. Refactor Test Names and Steps: Make them clear. “Test 045_login_variation3” means nothing. “Login with expired session should redirect to re-auth” does.

Make It a Living System

  • Linters and logs should apply to test code, not just product code.
  • Assign ownership. No orphans.
  • Every post-mortem should spawn a test case.
  • Keep a changelog of what’s been added, removed, or rewritten.
